For Business

AI consultant for small business: a practical guide

What an AI consultant should do for a shop, garage or salon, how to brief one, and the traps that waste a busy owner’s time.

4 minute read

Cleo, the analyst

An AI consultant for a small business should look at how you already work, then point to one or two jobs that eat time. You do not need one for every task. Many owners just need a clear process written down first.

What the muddle actually costs you

You already know the jobs: quotes that sit in the inbox, rotas that change at 7am, reviews that wait until Sunday night, invoices that nobody chases. None of that is glamorous. It is just hours stolen from the van, the chair or the bay.

The cost is not a neat spreadsheet. It is a Saturday spent catching up, a missed call while you type, a staff member waiting because the sheet is in your head. If you have ever thought “I will sort the system this winter”, you have already paid in hassle.

A consultant who never stands on your shop floor will not see that. They will talk about strategy. You need someone who can watch a busy Tuesday and name the bottleneck in plain English.

What a good process looks like before anyone talks about AI

Do this yourself in an afternoon. If you cannot describe the job on one page, no consultant can fix it for you.

  1. Pick one job that happens every week, not a once a year headache.
  2. Write the start and the finish in two sentences. Example: a booking comes in by text, the diary is updated, the customer gets a yes or a time.
  3. List who touches it: you, a junior, the supplier, the customer.
  4. Note where it breaks: missed texts, double bookings, a paper diary that never matches the phone.
  5. Keep the current tools. If it lives in WhatsApp and a wall calendar, say so. Do not pretend you run a fancy system.

That page is the brief. Bring it to any meeting. If the person in front of you cannot work from it, they are not a consultant. They are a salesperson.

A short list of jobs worth mapping first

  • New enquiries from the website, Google or a missed call.
  • Confirming appointments the day before.
  • Chasing unpaid invoices after 14 days.
  • Replying to a Google review without sounding stiff.
  • Telling staff who is on, who is off, and who can cover.

Leave the big dreams alone until one of those runs without you holding it.

What an AI consultant should actually do

A useful consultant spends more time watching than talking. They should sit with the person who already does the job, not only with the owner. They should ask where the paper lives, who has the password, and what happens when the phone rings during a cut or a MOT.

They should then pick one job, not ten. They should write the steps in the same language you use with staff. They should say what stays human: a price, a diagnosis, a difficult customer. They should not promise a result in pounds or a percentage. Anyone who does that is guessing.

After that, they should help you choose a way to run the job: a simple checklist, a shared note, software you already pay for, or a custom AI agent built around that one process. The choice comes last. The process comes first.

What an agent would do with a clear process

Once the steps are written, an agent can take the repetitive middle. It can draft the reply, log the booking, nudge the late payer, or put tomorrow’s list in one place. You still decide. You still do the skilled bit.

That only works if the process is boring and repeatable. If every job is a one off, an agent will not help and a consultant should tell you so. A good one will walk away from work that does not fit.

DIY, a consultant, or buying another app

You do it yourself You hire a consultant You buy another app
Time up front One quiet afternoon and a notebook Meetings plus the same notebook Setup screens and passwords
Fits a van or shop floor Yes, if you write how you really work Only if they visit and listen Often no: built for desks
Risk You stall after week one Jargon, a fat report, no change Another login nobody opens
When it is worth it The job is simple and you own it You are stuck and need a second pair of eyes The app already matches the job exactly

Most small firms do not need a long project. They need one job taken off their plate without a new religion.

What to watch out for

Walk away if they will not visit the floor, the van or the salon. Walk away if they talk about transformation. Walk away if they will not write the steps in your words. Walk away if they bundle ten tools you did not ask for.

Ask three questions and listen to the answers:

  • Which single weekly job would you start with, and why that one?
  • What stays with me or my staff, and what can run without us staring at a screen?
  • How will we know it is working in a month, in hours saved, not in slogans?

If they cannot answer without slides, keep your money and your Saturday. Fix the process on paper. Then decide whether you still need anyone at all.

Keep the brief to one page. Keep the first job small. Keep the language you already use with customers. That is the whole trick. Fancy talk does not cut hair, fix cars or open the shop.

What Cleo would do

Cleo Agents builds one custom AI agent at a time around a job you already run, not a packaged consultancy visit. A custom Cleo follows the steps you write down: the enquiry, the chase, the reminder, the reply. It does not replace your judgement on price, diagnosis or a difficult customer. You still own the process.

Common questions

Do I need an AI consultant if I only have a handful of staff?

Not always. If you can write one weekly job on a single page, you may not need anyone. Bring in help when you are stuck, not because the phrase sounds modern.

Should the consultant sell me software?

No. They should map the job first. Software comes after, and only if it fits how you already work on the floor or in the van.

How do I brief them without wasting a morning?

One page: start, finish, who touches it, where it breaks, which tools you actually use. If they ignore that page, end the meeting.

What if every job in my business is different?

Then an agent will not help much, and a straight consultant should say so. Start with the one task that repeats every week, even if the rest is messy.

Can I skip the consultant and go straight to a custom agent?

Yes, if the process is already clear. Cleo Agents builds custom AI agents one at a time. The work still has to be written down first.
